4S FRAMEWORK

Defensible Competitive Advantage

in the Age of Exponential Technologies

4S helps leaders examine where a company’s advantage comes from,
what gets stronger as it grows, and what competitors can reproduce.

State. Scale. System. Signal.

Take the 4S Diagnostic

The problem

You launched Tuesday.
By Friday, half the market has it.

AI makes it easier to build, test, copy, and scale.

The same models are lifting everyone. They’re also making everyone easier to imitate.

You can move faster without getting harder to beat.

Growth can make you bigger without making you more defensible.

What makes a company progressively harder to displace, imitate, or beat?

Wave 1

The research is ongoing.
We continue to interview leaders, test the 4S framework, and explore new patterns.

4S is independent intellectual property developed
by
Tim Hillison and Entry Point 1.

It is also a living research program.

The current research phase includes interviews with 27 CXOs.

The research tests where 4S helps explain defensible advantage, where the framework needs qualification, and where it may not apply.

The research is qualitative and ongoing.

New evidence can support, qualify, challenge, or extend the framework.

THE FRAMEWORK

Growth tells you how much.

4S asks what gets stronger.

Companies track revenue, customers, market share, pipeline, and adoption.

A company does not need maximum strength in all four.

Which sources matter depends on its market, stage, customers, economics, and technology.

4S examines four potential sources of defensible advantage:

State

Arrive First

Scale

Critical Mass

System

Customer Embeddedness

Signal

Data Intelligence

State

Arrive First

The market increasingly uses your language
to understand the problem.

State is not simply awareness, reach, share of voice,
or being first to launch. It emerges when your framing begins to shape how buyers discuss the problem, evaluate solutions, and understand the category.

The four sources can

reinforce one another

4S describes a possible reinforcing loop:
State can enable Scale. Scale can build System.
System can generate Signal. Signal can sharpen State.

This is explanatory logic, not a proven causal sequence or a required order. Companies can develop the four sources in different ways and in different sequences.

A startup and an enterprise
should not look the same

A young company

A young company may have little proprietary data, distribution, installed base, or customer embeddedness. It may have more room to establish how the market understands a problem.

As companies grow

As companies grow, other sources of advantage may become more available. Stage changes what a company can build; it does not determine what will become defensible.

4S

4S does not ask companies to maximize four scores. It asks which sources of advantage matter in their context and whether they reinforce one another over time.

AI is not a fifth S

AI changes the conditions around all four sources of advantage.

It can strengthen some advantages, make others easier to reproduce, or leave some relatively resilient. The question is specific:

What becomes easier to reproduce, what becomes harder, and why?

Where does your advantage come from?

Take the 4S Diagnostic to examine where your company may be building defensible advantage—and where competitors may find it easier to reproduce than you think.

Answer 7–10 questions to receive an immediate view of your 4S shape and a useful insight to consider next.

This is not a generic maturity score.

The diagnostic asks for your name and LinkedIn profile to start,

The research continues

Some evidence will strengthen the framework. Some may change how we understand it. A null finding is useful too.

The Phase 1 research report will launch through the EP1 newsletter. The research will continue through executive interviews, company cases, external evidence, operating experience, and new questions that emerge.

Frequently

asked questions

What is the 4S Framework?

4S is Entry Point 1’s framework for examining what makes a company progressively harder to displace, imitate, or beat. It examines four potential sources of advantage: State, Scale, System, and Signal.

What do State, Scale, System, and Signal mean?

State is when the market uses your language to understand a problem. Scale is when additional adoption strengthens an advantage. System is when your company becomes embedded in how customers operate. Signal is when you understand why outcomes happen well enough to improve decisions.

Is 4S a growth framework?

No. Growth and defensibility are different. A company can grow quickly without becoming harder to copy, replace, or displace.

Does a company need to be strong in all four S’s?

No. Different sources matter in different markets and at different stages. 4S examines which sources matter in a company’s context; it does not ask every company to maximize four scores.

Is there a required order for building the four sources?

No. The framework describes possible reinforcing relationships, not a proven causal sequence. Companies can develop State, Scale, System, and Signal in different orders.

How does AI change competitive advantage?

AI can make some features, workflows, and capabilities faster or easier to reproduce. It can also strengthen or leave intact other advantages. 4S examines what changes and why.

What research informs the 4S Framework?

The current research phase includes interviews with 27 CXOs. The research is qualitative and ongoing; it can support, qualify, challenge, or extend the framework.

Do 4S research contributors endorse the framework?

Not necessarily. Contributors share their experience and perspectives. Participation does not imply endorsement of every 4S interpretation or finding.

What is the 4S Diagnostic?

The diagnostic is a short, interactive executive assessment. It provides an immediate profile across the four sources of advantage and questions worth examining next. Visitors can also request a human-reviewed report or schedule a conversation with Tim.

Is the 4S Diagnostic a maturity score?

No. It is not a generic 0–100 ranking of companies. It shows a company’s current 4S shape and where different sources of advantage may matter more or less.

Where can I get the full 4S research?

The Phase 1 report will launch through the EP1 newsletter. Subscribers will also receive ongoing findings, company cases, and executive perspectives as the research develops.

Who created the 4S Framework?

Tim Hillison and Entry Point 1 developed 4S through EP1’s work on competitive advantage, GTM, AI, and engineering-led growth. 4S is independent Entry Point 1 intellectual property.

About Entry Point 1

Tim Hillison founded Entry Point 1 and works as a GTM Operator + Engineer
with engineering-led companies on growth, go-to-market systems, and competitive advantage.

Tim has developed the 4S point of view through research, three articles published
on MarTech.org, and 17 LinkedIn posts that have generated millions of impressions.
