Defensibility is not what you own.
It is what your customer would lose by leaving you.
Everyone touches the ball, but not everyone creates the same value.
That is the idea behind the 4S Framework.
1️⃣ State: The problem you name first.
2️⃣ Scale: The advantage that grows with adoption.
3️⃣ System: The way customers become embedded.
4️⃣ Signal: The data that tells you why customers buy, stay, and expand.
Exponential technologies make building faster and copying easier.
They don’t make customers easier to understand.
Customer value is still the north star.
That matters because faster execution doesn’t automatically improve CAC, win rates, retention, or expansion.
Buying isn’t getting simpler.
It’s getting more cross-functional, more emotional, and more exposed to internal conflict.
That’s a clarity problem, not a tooling problem.
I’m researching this now with CxOs across stages, industries, and functions to understand what creates defensible advantage in the age of exponential technologies.
